How Scoring Models Actually Drift and Why You Should Care

Your lead scoring model was accurate six months ago. Today it is probably wrong. Nobody told you because nobody is watching.

Lead scoring models are like weather forecasts. They are useful, but they expire. A model built on 2023 data will be wrong about 2026 leads, because the market changed, your product changed, and the kind of prospect who converts changed. Nobody usually notices until the forecast is off by enough that the sales team pushes back.

This is called model drift. It is the single most common reason a "smart" scoring system quietly stops working. The model is still producing scores. The scores still look reasonable. But the correlation between the score and the actual outcome has broken down, and nobody is checking.

The way you catch drift is by continuously comparing predicted outcomes to actual outcomes. If the model says this lead is a 90, and the lead closes, that is a point for the model. If the model says 90 and the lead ghosts, that is a point against it. Over a rolling window of the last 500 leads, the accuracy either holds or it degrades. If it degrades, the model needs retraining.

Almost no company does this. They install a scoring tool, they set it up once, and then they treat it like a utility that just works. Two years later, their sales team is complaining that the scores do not mean anything, and they are right, and nobody knows why.

The fix is not hard. You retrain monthly on recent data. You monitor accuracy weekly. You flag drift early and you adjust before the sales team loses trust. All of this can be automated. None of it is free. Somebody has to own it.

We build ownership into the product. Every scoring model we ship has drift monitoring on by default, and when drift is detected, the system retrains automatically and notifies the account owner with a diff of what changed. The diff is the important part. It tells the sales team that the buying signals have shifted, and that is information they can act on even outside the tool.

If you have a scoring system in place and nobody can tell you when it was last retrained or how accurate it currently is, that system is probably already broken. It is just nobody has told you yet.
